In the absence of an enabling framework, these isolated data products risk becoming yet another silo or a repackaged data warehouse output, offering only incremental improvements.
This white paper takes a critical look at that trend. I argue that data products deliver sustained value only when developed and governed within a “data mesh” architecture. First, I introduce data mesh principles in accessible terms. I then examine why elevating data products outside the mesh context is an incomplete strategy, and address common counterarguments for doing so. Throughout, I incorporate recent insights from industry research and practice. Finally, I provide practical recommendations for data teams to move forward with a holistic, mesh-based approach, rather than isolated quick fixes.

Self-Service Data Infrastructure – To enable domain teams to manage and share data on their own, organizations provide a self-serve platform. This is a set of tools, infrastructure, and automation that make it easy to publish, discover, and use data without heavy technical overhead. Think of it as an internal data “platform-as-a-service” – with standardized storage, pipelines, catalogs, and access controls – so that domains can focus on data content rather than reinventing infrastructure for each new product.
Federated Computational Governance – Finally, data mesh implements a new model of governance that is neither fully centralized nor anarchy. Federated governance means establishing common standards (for quality, security, interoperability) but enforcing them in an automated, distributed way. Stakeholders from each domain participate in governance decisions, and rules are baked into the platform (for example, automatic compliance checks or schema version controls). This ensures trust and compliance without slowing down each domain with bureaucratic gates.
In essence, data mesh is both an architectural and organizational approach. It requires companies to reorganize how teams collaborate around data. Essentially, the barrier to entry for starting a data mesh has been lowered by technology that wasn’t available just a couple of years ago.
Industry Adoption and Learnings: Although full data mesh implementations remain in the minority, a growing number of organizations across industries have embarked on this journey. Conferences and case studies in 2024 featured companies in finance, retail, and healthcare sharing lessons learned from pilots. This platform is the backbone; it should provide one-stop discovery of all data products (so no product lives in the shadows). Ease of use is key – if it’s too hard, domain teams won’t adopt it.
Establish Federated Governance from Day On. Don’t postpone governance until “later.” Convene a data governance council that includes representatives from multiple domains and central data/security teams. Together, define the minimum viable data product checklist for your organization – what metadata must every data product have, how to handle PII or sensitive data, what quality metrics to track, etc. Automate enforcement of these policies via your platform as much as possible (e.g., automatically scan new data products for documentation completeness or privacy flags). New requests – say a cross-domain analysis – no longer require herculean integration efforts, because the data products are already clean, documented, and interoperable by design. Domains can innovate with data autonomously, knowing they won’t break the wider ecosystem due to the guardrails in place. Importantly, the organization gains agility. Since data products are modular, adding a new source or adapting to a new business initiative becomes easier than in the old monolithic model.

Data products cannot be a standalone concern; they flourish within a nourishing environment of a data mesh.
